An emerging discipline for understanding motivation at the scale of culture.

Understanding motivation at scale

What actually moves people?

And why do so many efforts to change things move them the wrong way?

Master Storytelling is a new discipline for understanding how motivation works across whole cultures, and the story beneath them that shapes what we care about, what moves us and what we think it is all for.

What is Master Storytelling?

Not the stories we tell. The one we run on.

Every person, organisation and culture runs on a story it rarely puts into words. It lives under our vision and purpose statements, it shapes how we think motivation works, and it shapes what we measure, what we reward and what we take for granted. Master Storytelling is a discipline for seeing that deep underlying story, and learning how to change it.

Storytelling as a craft asks:

How do I tell a compelling story?

Narrative structure, character, conflict, emotion, metaphor. This is where most storytelling training sits. It also sits under a set of assumptions about how values and motivation work and carries these assumptions into its work.

Storytelling as a method asks:

How do we use stories to reach our goals?

Brand, fundraising, campaign and leadership stories. This is where much storytelling for business sits. It assumes strong and emotionally engaging stories lead to audience engagement, and it draws on insights from neuroscience to back this up.

Master Storytelling asks:

What story is running beneath all of this, and what is it teaching us to value?

Beneath every story runs a deep code, shaped by value, motivation and purpose (VMP). How these are configured reflects how individuals and cultures value and act in the world. Making interventions here is where deep change begins.

Like design or architecture, Master Storytelling is a discipline rather than a technique: it offers a philosophical foundation, a new account of motivation, and practical tools. It does not tell anyone what to value; it helps people see what they are already running on, and choose differently.

integral motivation theory

A new theory of motivation, built for culture.

Most motivation research starts from the self and asks what people need. Integral Motivation Theory starts from what people find worth caring about, and asks what that reveals.

Self-Determination Theory, the best science of motivation we have, explains how people come to own their reasons. But its horizon is the self. IMT begins with the person who gives years to a cause, or stays late to get something right that no one will notice, and finds there a different kind of motivation: a response to worth beyond ourselves, which it calls telic resonance.

Because what we can respond to is shaped by what a culture teaches us to value, IMT reads motivation at the scale of teams, organisations and whole societies. It explains what individual models overlook: why incentives can crowd out the very care they reward, why values campaigns sometimes leave people caring less, and why the most committed are so often the first to burn out.

Culture

Understanding the driving force of culture

Transforming cultures

It is assumed that to transform culture we need a vision, leadership or to define a shared purpose.

One step forward, two steps back

When we try a top-down attempt at cultural change, we can see things start to move forward, but soon things start to slowly shift back to where they were before.

Alignment

But have we ever asked, when things move back, what are we re-aligning to? What is the thing that is pulling us back?

Metanarrative

We call this deep underlying pull the metanarrative, the foundational story of what we believe to be true about reality and about what moves us.

Real change requires deep change, at the foundation on which everything sits. This is the master story a culture holds of what we believe to be true about reality, and about what moves us. It is not the story a culture tells about itself. It is the one it lives.

foundations

Drawing on many disciplines, owned by none.

Motivation went to psychology, value to philosophy, purpose to theology and management. Each found its own experts and stopped speaking to the others. Master Storytelling brings them back into one conversation, an integrative epistemology in which each discipline is heard on its own terms.

The ground beneath the discipline

Heard together, these fields point to one understanding of who we are.

Homo religans

The binding creature

We are never unbound. Every person and every culture binds itself to something it takes as worthy, and lives towards it, often without knowing. The question is never whether we are bound, only to what, and whether that binding sets us free or holds us captive.

capture

Why we defend stories we don't believe.

Why do good people sustain cultures they privately disagree with, and resist the very changes they say they want? The answer reveals the strange way deep, implicit cultural stories capture us, transforming the very values and beliefs we may personally hold.

Understanding this will change how you view every culture or workplace that you have ever worked in.
